Gamification promotes FinOps culture at Inter

Making FinOps a cultural practice across an organization is a challenge — but it can be fun. At Inter, this journey gained rhythm, scale, and engagement through a gamification program created and led by Pier Cloud. The initiative mobilized over 150 employees from Inter’s Executive Technology Board over a 120-day journey.

About Inter

 Inter is one of Brazil’s most innovative financial institutions, with over 39 million customers (2S2025) and a strong focus on technology to scale efficiency and experience. The Technology area plays a central role in optimization and automation strategies — and is one of the largest consumers of cloud services.

The challenge

After a successful onboarding with Pier Cloud, the FinOps team at Inter had already implemented strong practices. But how could they:

  • Bring these practices to the entire Executive Tech Board?
  • Make FinOps part of the daily routine?
  • Do it in a way that was scalable, inclusive, and even fun?

The solution

The answer came in the form of a game. Pier Cloud designed a 120-day gamification program tailored for Inter. Key components included:

  • Workshops and webinars (12+ hours of live content)
  • Technical challenges scored by participation, dashboard creation, platform access, and FinOps best practice execution
  • Biweekly rankings to maintain momentum
  • Prizes for the Top 10 — with special kits for the Top 3

Participation was open to all members of the Executive Tech Board — regardless of position. Interns, managers, and directors competed side by side.
The program was powered by Lighthouse (for dashboards, visibility, and chargeback) and CCA – Cloud Compliance Analyzer (for governance and automated optimization). Challenges were based on real data, technical context, and practical recommendations.

Results

  • 150 active participants
  • Over 91% rated the program as “Good” or “Excellent”
  • All three departments of the Executive Tech Board were involved — with visible impact on insights and platform usage
  • Dashboards and platform use became part of the squads’ day-to-day
  • Pier Cloud is now a go-to data source for internal cost efficiency actions

Key learnings

More than just an engagement program, Inter’s Gamification became a real experiment in how to transform FinOps into culture. Over the course of four months, we learned that involving people is just as important as involving data. The right combination of structure, narrative, and technology can accelerate profound changes. The key learnings from this journey are:

  • Gamification works — if structured. Rules, real challenges, and visibility sustain engagement.
  • Culture is built, not imposed. Inviting all levels made FinOps a shared topic — not just for Finance or IT Ops.
  • Platform + context = impact. Lighthouse and CCA gave depth and credibility to the challenges.
  • Visible leadership matters. Active involvement from directors and managers added legitimacy.
  • Consistency drives momentum. Live content, biweekly challenges, and clear incentives helped maintain energy for the full 120 days.

What’s next?

The gamification may have ended, but the FinOps culture continues to evolve at Inter. The platform is now embedded in daily decision-making, driving internal optimization and new value initiatives — with maturity still growing.
